What Traits Distinguish an Exceptional Startup CTO?

Chapter 1: The Importance of Choosing the Right CTO
One of the most significant missteps I made was bringing "John" on board as my co-founder and VP of Engineering/CTO. You might assume that John's engineering capabilities were lacking, which led to his failure in the CTO role. However, that's not the case. John's technical skills were, in fact, impressive and even exceeded my expectations. He came highly recommended by my other co-founder, "Jim."
Jim and I had previously collaborated at Maxim Integrated Products, where he had worked alongside John. Even though I hadn’t directly partnered with John before, the references I gathered were overwhelmingly positive.
"Brilliant Engineer!"
"John's a genius!"
"You've hit the jackpot with him!"
Those were the sentiments echoed by those familiar with John. While they were correct in their assessments of his engineering talent, he ultimately fell short in his role as our CTO. It's important to recognize that hiring a skilled engineer does not equate to hiring an effective VP of Engineering/CTO.
Let’s explore why John, despite being a top-tier engineer, struggled in this leadership position. John had a grasp of the fundamental aspects of the role. He was capable of attracting high-caliber engineers to our team, which is crucial for building a successful company. He had the essential components of a great VP Engineering/CTO down, yet he still did not succeed.
A proficient VP Engineering/CTO must excel at constructing and overseeing the engineering organization. John's successor, Jeroen, was equally a brilliant engineer. Like John, Jeroen was adept at recruiting world-class engineers, but he also possessed exceptional management skills—something I unfortunately never witnessed in John, as he left within six months of joining.
Jeroen demonstrated the ability to effectively manage an engineering team, which is no simple task given the creative nature of the work. To lead a team successfully, one must earn their respect, something Jeroen accomplished. Additionally, instilling a sense of discipline while maintaining a delicate balance is crucial; overly strict management can drive creative professionals away. Jeroen excelled in this regard.
However, there was one crucial trait that set Jeroen apart from John: exceptional business acumen. I was fortunate to have a partner whom I could rely on to handle engineering while also being someone with whom I could discuss any business ideas or challenges that arose. This collaboration is vital.
Jeroen’s business skills proved to be a key differentiator. John lacked any business insight whatsoever. In a startup—especially in its early stages—it's essential for co-founders, particularly the VP of Engineering, to possess strong business skills. This alignment ensures that all co-founders are moving toward the same objectives, which is challenging if one person doesn’t fully understand the company’s mission.
Disagreements among co-founders are natural and can be productive. However, constant conflict can signal deeper issues. I was fortunate to find Jeroen as John's replacement. Together with my other co-founders, we were all aligned in our vision, which allowed us to recruit top-tier talent effortlessly. When you’re in sync with a world-class VP Engineering/CTO, it creates momentum that propels your progress, enabling you to accomplish significantly more.
